The Four Steps
In order. Automating before delegating is the most common and most expensive mistake.
Document
Write the task down while you do it, once. If it is not written, it cannot be handed over.
Delegate
Hand it to a person with the written version attached. Judgment stays with you, execution does not.
Automate
Whatever survives three rounds of delegation unchanged is a candidate for automation, not before.
Audit
Check the output on a schedule, not on a feeling. Systems drift quietly when nobody looks.
The 3R Filter
Before you hand anything to a person or a tool, run it through three questions.
Is It Repetitive?
If it happens once, do it yourself. Systems are only worth building for what repeats.
Is It Rule Based?
If the decision can be written as a rule, it can leave your desk. If it needs taste, it stays.
Is It Reviewable?
You must be able to tell good from bad in under a minute. If you cannot check it, do not delegate it.
