The Founder Operating System is a four step loop for removing yourself as the bottleneck: document the task while you do it, delegate it with the written version attached, automate what survives unchanged, then audit on a schedule. Use the 3R filter first: repetitive, rule based, reviewable.

A business that cannot run for a week without you is not an asset. It is a job you cannot quit, with more risk and worse hours. The fix is not hiring faster. It is deciding, deliberately, what work is allowed to require you.

The Loop

  • Document. Write it down while you do it. Once. If it is not written, it cannot be handed over.
  • Delegate. Hand it to a person with the written version attached. Judgment stays with you, execution leaves.
  • Automate. Whatever survives three rounds of delegation unchanged is a candidate for a tool. Not before.
  • Audit. Check the output on a schedule, not on a feeling. Systems drift quietly when nobody looks.

The 3R Filter

Before anything leaves your desk it has to pass three questions. Is it repetitive, is it rule based, and is it reviewable in under a minute. Pass all three and it goes. Fail one and it stays with you for now.

Automating before delegating is the most common mistake. You end up encoding a process nobody has stress tested, then maintaining it forever.

Where Founders Actually Get Stuck

Not on the documenting. On admitting that the work they enjoy is not the work only they can do. The bottleneck is usually the task you would defend hardest, which is a useful signal in itself.

What To Do This Week

List everything you touched in the last five working days. Run each item through the 3R filter. Anything that passes all three, hand off by Friday with the written version attached.
